Michael Morand: Welcome to Team Chemistry. This is episode two, which means you've either come back on purpose or you let it autoplay. I'm choosing to believe it was on purpose. Here's the premise of today's episode. Somewhere in your education, high school, college, maybe an MBA, possibly a certification that came with a very serious looking lanyard. You were taught how to read a balance sheet, build a project plan, and sit through a compliance training that is, by law, not allowed to be interesting. What you were almost certainly never taught is how an actual group people works when you put them in a room and ask them to accomplish something together. That's the missing class. And it's a strange one to skip because teamwork is the single skill the modern workplace assumes everyone just absorbed by osmosis, like posture or knowing which fork to use. So today I'm reading two articles written almost a year apart that circle that same blind spot from two different directions. The first, team dynamics, the missing class, is about the gap itself. The subject that never made it onto the syllabus. The second, team science, connections over components, is about what we still get wrong even when we do decide to pay attention. And the name fits the show, by the way. Chemistry was never about the element sitting alone on the periodic table. It's about what happens when they bond. Let's start with a class that got skipped. Team dynamics, the missing class. As organizations become more team oriented, understanding team dynamics, the patterns of interaction, Communication and coordination within teams is no longer optional for professionals. It's a strategic necessity. Yet, this area remains a blind spot on many professional development pathways. We teach people how to analyze data, develop business plans, manage budgets, and follow compliance protocols, but rarely how to understand group behavior, influence social norms, or respond productively to interpersonal complexity in real time. This is the missing class, an essential foundation that should be as central to professional education as technical expertise. Those who fill this gap are better collaborators, communicators, problem solvers, and leaders. They help build high-performing, adaptable, and inclusive teams that can meet the demands of a dynamic world. In short, team dynamics are not just about understanding today's workplace. It's about shaping the future of work itself. First, The rise of team-based structures. Modern organizations are increasingly adopting flatter, more flexible, and project-oriented structures. These configurations prioritize cross-functional teams to drive innovation, respond quickly to market changes, and enhance problem-solving capacity. As static job descriptions give way to fluid team roles, professionals must adapt by learning how teams evolve, how roles emerge organically. And how collaboration unfolds in real time. Without a foundational understanding of team dynamics, professionals risk misalignment, inefficiency, and missed opportunities. Second, a missing class in professional training. Despite the centrality of teamwork in modern work environments, most professional training programs, including business, engineering, healthcare, and even leadership development, offer minimal, if any, formal education in team dynamics. Collaboration is often assumed to be a soft skill. That individuals pick up through experience rather than a discipline grounded in behavioral science, complexity theory, and systems thinking. As a result, many professionals enter highly collaborative roles with limited tools to understand or improve how teams function. They may be excellent individual contributors, but struggle with coordination breakdowns, interpersonal tensions, or decision paralysis within groups. This gap in education leaves teams vulnerable to underperformance. Not because of a lack of effort or goodwill, but because professionals are not equipped with the language models or frameworks to diagnose and address dynamic challenges in group settings. Third, enhancing communication and psychological safety. Team dynamics shape how information flows, how feedback is given, and how conflict is managed. Professionals who understand these dynamics are better equipped to foster psychological safety, a shared belief that team is safe for interpersonal risk taking. This fosters open dialogue, encourages diverse perspectives, and reduces misunderstandings. Conversely, a lack of awareness of norms or group behavior patterns can lead to dysfunction, silence, or groupthink. Fourth, facilitating adaptability and resilience. Teams today operate in complex, often unpredictable environments. Whether facing external disruption or internal change, resilient teams must adapt quickly. Professionals who grasp concepts like distributed leadership, role fluidity, and emergent behavior are better able to support adaptation without destabilizing performance. They can shift between leading and following, recognize when a team is stuck in rigid patterns, and contribute to realigning shared goals and processes. Fifth, maximizing contributions. Effective team dynamics are critical to leveraging the benefits of diverse experience in the workplace. Diverse teams have the potential to outperform homogeneous ones, but only when interpersonal dynamics support inclusion. Professionals who understand how identity, power, and group behavior intersect can create inclusive norms, recognize bias in team interactions, and ensure that all voices are heard and valued. Sixth, driving innovation and collective intelligence. Innovation in organizations rarely comes from individuals working in isolation. It often arises through collaboration, when team members build upon each other's ideas, challenge assumptions, and co-create solutions. Professionals who understand the mechanisms of collective intelligence, such as feedback loops, idea elaboration, and cognitive diversity, can help unlock the creative potential of teams. This makes team dynamics a critical lever for fostering innovation. Seventh, navigating remote and hybrid work environments. This shift toward remote and hybrid work has amplified the importance of intentional team dynamics. In these environments, professionals must be attuned to asynchronous communication, digital collaboration tools, and the invisible norms that shape virtual interaction. Misunderstandings and disconnection can easily arise without visual cues or spontaneous hallway conversations. Professionals who proactively shape team rituals, communication rhythms, and expectations can help bridge the virtual divide and maintain cohesion. Eighth, supporting leadership development. Understanding team dynamics is also vital for leadership at all levels, whether formally managing others or informally influencing peers, professionals who understand how teams form, storm, norm, and perform can guide their colleagues more effectively. They can identify stages of team development, navigate conflict constructively, and catalyze performance through shared vision and distributed responsibility. So that's the gap. The class nobody taught. But naming the gap is the easy part. Here's the harder, more uncomfortable version, and it's where this next piece lives. Even when we do study our teams, we tend to study them the way you take apart a clock, pull out each person, evaluate them one at a time, line up the performance reviews, and quietly assume the team is just the sum of those parts. Here's team science. Connections over components. Our teams aren't underperforming, our understanding of them is. According to Gallup, Only 31% of US employees are engaged at work. This marks a 10-year low and is on par with the last quarter century of reporting on this metric. Among younger professionals, the sharpest declines are in relationships. Not skills or role clarity, relationships. Notably, someone at work cares about me has dropped 13 points since 2020. This isn't a performance problem. This is a connection problem. And we've been solving the wrong one for decades. The machine that was never there. Most of what we teach about teams comes from an industrial era metaphor, the organization as machine. Roles are gears. Processes are levers. Leaders are engineers. When something breaks, you find the faulty part and replace it. Organizations pour tens of billions into leadership development each year. Even the consultancies selling those programs admit the results are dismal. One major firm's own survey found that only 11% of executives believe their leadership development efforts achieved the desired results. The industry diagnosed its own shortcomings, published the findings, and kept selling the same product. The mechanistic model works wonderfully when the work is predictable and the environment is stable. Readers of this article aren't likely to describe their inbox, meetings, or initiatives as either of these. Enter Team Science. Natural sciences have been studying how living systems coordinate under uncertainty for decades. For example, ant colonies solve logistics problems that no individual ant understands through chemical trail communication. Wolfpacts shift who leads based on situational requirements. Dolphins coordinate hunting formations in real time through collective awareness and constant adjustment. Rather than designing specific roles and adjusting them to achieve agreed-upon objectives. These living systems solve remarkably difficult problems by emphasizing the quality of the connections. Lessons and principles from natural sciences living systems can be applied to our working world. Living systems don't optimize, they adapt. They don't follow blueprints. They evolve their patterns, and they aren't assembled from interchangeable parts. They grow by strengthening relationships. This isn't another fad or framework for examining the machine. It's an argument that our teams were never machines in the first place. The evidence is already here. A landmark Harvard Business School study found that cardiac surgeons performed significantly better at their primary hospital than at others where they also operated. The same surgeon, same hands, different outcomes. The difference was the surgeon's familiarity with a specific team and context, not the surgeon's talent. In other words, individual excellence is relational. Greatness lives in the capacity you build around you, not within you. Remember that Gallup engagement data? The same research found that managers account for 70% of the variance in team level engagement. Many organizations would read this, nod knowingly, and reflexively think, yes, we need to train better managers. But let's hit pause on this and look at what Gallup measures. Does someone at work care about me? Do my opinions count? Does somebody encourage my development? These aren't questions about managerial competencies. Gallup asks relationship questions and diagnosed a relational problem, but the management community continues to focus on individual-centric solutions, and it still wonders why scores aren't improving. Unfortunately, it gets worse. Gallup's research also highlights that organizations choose the wrong person for the manager role 82% of the time, typically based on tenure or prior role performance. Neither of which relates to the ability to build connections within a team. Break the streak. Team Science asks a different question. Instead of how do we build better individuals who happen to work together, it asks how do we strengthen the connections that make a group of individuals into something greater than its parts? We can run another off-site, launch another career development initiative, throw a few more pizza parties, and wait for next year's engagement survey. But this is machine centric thinking that virtually guarantees that next year you'll be sitting in the same chair with the same feeling after nothing changed, experiencing the same nameless frustrations after more quiet erosion of trust. Think about your own team. You already know where the energy is and it isn't. You know who is bringing others together and who is drifting. And you know exactly who, if they left tomorrow, would take something with them that no job posting could replace. Not the skills. But the relationships that enabled others to show up stronger. If leadership is any action that strengthens a team's capacity, then connection is the leadership that matters most. That's what team science encourages us to focus on improving the quality of the connections between people, not fixing the parts of an imaginary machine. That's the episode. If there's one thing to carry out of these two pieces, it's this. The problem usually isn't the people, it's the space between them. The connections nobody put on the syllabus and nobody thought to measure. So the next time a team underperforms, fight the reflex to audit the components. Look at the wiring instead.
